Are sulfates bad for your hair?
Not inherently. How harsh a shampoo is depends on the whole surfactant system and on your scalp, not on one word on the label. Sulfates clean well and clear buildup when that is what a scalp needs. Sulfate free is not automatically gentler. pH is the better predictor: mildly acidic formulas keep the cuticle flat, alkaline ones raise friction.
- "Sulfate free" describes one ingredient class removed. It does not describe what replaced it, or at what strength.
- pH is the measurable variable with a mechanism behind it. Alkaline shampoo raises the fiber's surface charge, which raises friction between strands.

- Sulfates earn their place when there is buildup to clear. They are a poor default for a dry or reactive scalp.
What actually decides how harsh a shampoo is?
The whole surfactant system, and the scalp it lands on.
A shampoo is not one detergent. It is a blend, usually a primary surfactant doing most of the cleaning plus secondary and co surfactants that modify how aggressive the blend is overall. Removing sulfates from that blend does not tell you what took their place or how strongly the replacement cleans. Some sulfate free formulas are milder than the sulfate version they replaced. Some are not. The word on the front does not distinguish between those two outcomes.
Then there is the other half of the equation, which the label cannot know: your scalp. The same shampoo is a good match for an oily scalp with product buildup and a bad match for a dry, easily irritated one. Harshness is a relationship between formula and scalp, not a property of one ingredient.
Why does pH matter more than the sulfate label?
Because pH has a measured mechanism attached to it, and the sulfate label does not.
A shampoo's pH changes the electrical charge on the surface of the hair fiber, and that charge sets how much strands catch against each other. Mildly acidic keeps the cuticle flat and friction low; alkaline raises the charge, lifts the cuticle, and is linked to more frizzing, damage, and breakage. When are sulfates the right choice?
When there is something on the hair that needs removing.
Sulfates clean efficiently, and efficient cleaning is exactly what you want when buildup is the problem. That includes styling product residue and, specifically, water insoluble silicones such as dimethicone, which do not rinse out in normal washing and need stronger detergency to clear. If your routine includes those, periodic strong cleansing is not a failure of gentleness. It is the other half of the system working.
An oily scalp carrying oxidised sebum is the other clear case. There, cleaning thoroughly is the goal, not a risk to be minimised.
Who should be careful with sulfates?
Dry scalps, easily irritated scalps, and anyone running strong cleansing on repeat rather than as needed.
The silicone review that documents why strong surfactants are sometimes necessary also documents the cost of overusing them: excessive strong cleansing strips lipids and can leave the cuticle dry or roughened, and that effect is worse on delicate or textured hair. The combination worth avoiding is not "sulfates" on its own. It is heavy insoluble silicone plus frequent aggressive stripping, run indefinitely.
So the useful framing is frequency and fit, not avoidance. A sulfate shampoo used when there is buildup to clear is a tool. The same shampoo used daily on a dry scalp is a mismatch.

What this means for your routine
Sulfate free is not a decision. It is a constraint you may or may not need.
The decision is what your scalp is dealing with. Buildup and oil call for effective cleansing, and sulfates do that job well. Dryness and irritation call for a milder system, which may or may not be the one marketed as sulfate free. Where you can find the number, a mildly acidic shampoo is the better bet than an alkaline one, whichever surfactants are in it.
